从我们第一次站在现场到开门迎客,含春节在内只用了三个月,快得像一场梦。
From our first site visit to opening day, including the Spring Festival holiday, it took only three months — fast as a dream.
现在回头来看,这场梦做得还算踏实。茶馆从早上10点起坐满了人,有老茶客,有年轻人,有当年在厂里上班的老职工,他们端着茶,坐在我们新加的看台上,聊的却是几十年前的老故事。
Looking back now, the dream feels solid. From 10 a.m. onwards, the teahouse is full of people: regular tea drinkers, young people, and retired workers from the former factory. They hold their cups, sit on our newly added bleachers, and talk about stories from decades ago.
在重庆做城市更新十余年,从鹅岭贰厂到李子坝小黄楼,从后堡到如今的江陵茶馆,还有即将呈现的红旗河沟汽车站和紫薇路,每一次面对“老朋友”,我们都在心中默念:到底什么该留下,什么可以改变,什么需要生长。
We have been practicing urban regeneration in Chongqing for over a decade — from Testbed2 Creative Park to Liziba Xiaohuanglou, from Houbao to today’s Jiangling Teahouse, and soon to STA and Ziwei Road. Every time we face an “old friend”, we ask ourselves: what should be kept, what can be changed, and what needs to grow?

每个项目的答案都不是固定的,但是有些原则我们越来越笃定:城市更新不是把旧的东西擦干净,粉饰新的妆扮,而是让不同年代的人,还能在同一片屋檐下找到属于自己的位置。而这一切的前提,都要归结于一个重要的态度:真诚。
The answer differs for each project, but some principles have become increasingly clear: urban regeneration is not about cleaning up the old and applying a new coat of paint. It is about allowing people from different generations to find their own place under the same roof. And the foundation of all this is a simple attitude: sincerity.
项目背景 Project Context
在重庆大石坝五村,有一栋老房子,它建于1957年,最初是江陵机器厂的职工影剧院。江陵厂的前身,可以追溯到1936年湖南的炮兵技术研究处,1938年迁来重庆,扎根嘉陵江畔。这座剧院从建厂起就陪伴着几代江陵人,放电影、办汇演、开大会,直到2011年才慢慢安静下来,后来甚至一度沦为停车场。
In Wucun, Dashiba, Chongqing, there is an old building. Built in 1957, it was originally the staff cinema of Jiangling Machinery Factory. The factory’s history goes back to 1936, when an artillery technology research institute was founded in Changsha, Hunan. In 1938 it moved to Chongqing, taking root by the Jialing River. The cinema accompanied several generations of Jiangling workers — showing movies, hosting performances and meetings — until it fell silent around 2011, eventually becoming a parking lot.

In the spring of 2026, it was rediscovered and reborn.
设计理念 Design Concept
江陵茶馆,让时间的一半停下来。
Let half of the time stand still
“停下来”不是冻结,而是真诚与尊重。真诚面对那些斑驳的墙面、老旧的屋架结构、主席标语和老座位,让它们留在习惯的光线里不被打扰。它们是时间的证人,不需要被翻新、被解释、被赋予新的意义,它们存在本身,就是意义。
Stand still” does not mean freezing — it means sincerity and respect. Sincerity toward the mottled walls, the old roof trusses, the slogans, and the old seats. Let them remain in their familiar light undisturbed. They are witnesses to time. They need not be renovated, explained, or given new meanings. Their very existence is the meaning.
另一半时间,它自己会走。新的茶客、新的演出、新的对话,每天都在发生。那些新加的看台、楼梯、灯光,像从旧墙缝里长出的藤蔓,自然地陪着这座老房子继续活下去。
The other half of time moves on its own. New tea drinkers, new performances, new conversations happen every day. The newly added bleachers, stairs, and lights grow quietly like vines from the old wall crevices, accompanying the old building as it continues to live.
我们所做的,只是让它们相遇。
All we did was bring them together.
场所营造 Space Making
空间叙事 Space Narrative,是激活老旧影剧院最好的空间策略,在这里再现一场跨越时空的空间演出。
Spatial narrative is the best strategy to revitalize an old cinema. Here, we stage a spatial performance across time.
序幕 — 悄然生长(入口门头及院落)
Overture: Quiet Growth (Entrance canopy & courtyard)
项目所在的街道保留了极好的烟火气,入口立面应该有效融入街区既有的氛围,不突兀,不抢戏,悄然生长。保留原始建筑的外立面具有时代印记的绿色玻璃、白色瓷砖以及红色石材,增大雨棚与台阶范围,让入口更加具有欢迎感,利用项目遗留的老木方打造两个牌坊,将院落进行围合,没有浮夸的造型,没有绚丽的色彩,以质朴的姿态出现在街道旁边,让老百姓可以毫无顾忌的向里走去。
The street has retained a wonderful sense of everyday life. The entrance facade should blend into the existing atmosphere — not abrupt, not showy, but quietly growing. We kept the original green glass, white tiles, and red stone — all marks of a bygone era. We enlarged the canopy and steps to make the entrance more welcoming. Using leftover old timber, we built two archways to enclose the courtyard. No exaggerated shapes, no dazzling colors — just a modest presence by the street, inviting locals to walk in without hesitation.
第一幕 — 另一个江陵(一层前厅)
Act I: Another Jiangling (Ground floor lobby)
推门进去,红色幕布从头顶垂下来,无序拼接的老木头吊顶与裸露的混凝土梁形成粗糙而温暖的底色。这不是剧场,但拥有剧场的氛围,唤醒人们熟悉又朦胧的记忆 —— 红色幕布像即将拉开的舞台,把人瞬间拉回“江陵记忆”。
Push the door open. Red curtains hang from above. The ceiling of randomly spliced old timber and exposed concrete beams creates a rough yet warm backdrop. This is not a theatre, but it has the atmosphere of one — evoking familiar yet vague memories. The red curtains resemble a stage about to open, pulling people back into “Jiangling memory”.
进门右侧是“江陵记忆”展示区。老旧的木柜子、蒙尘的胶片、泛黄的证件,或者来自影剧院仓库,或者来自街坊邻居的家里。真实的在地记忆,与江陵厂三代职工家属产生真实的情感链接,而杂货铺般的陈列方式,天花上随机悬挂着的幻灯片,营造出一个熟悉又不同的场景,像一场不真实的梦。
To the right is the “Jiangling Memory” display area. Old wooden cabinets, dusty film reels, yellowed documents — some from the cinema’s own storage, some donated by neighbours. Authentic local memories connect emotionally with three generations of Jiangling workers and their families. The display resembles a grocery store, with slides hanging randomly from the ceiling, creating a scene both familiar and strange — like an unreal dream.


将点茶台设置在前厅左侧,有意识的削弱入口空间的商业属性,增强空间的公共性,拉近与老百姓的距离。前台以石棉瓦、木板、旧柜子拼接而成,这些材料曾经属于这里,但换一种方式拼在一起,就产生了一种熟悉又不同的时间印记。
We placed the tea-ordering counter on the left side of the lobby, intentionally downplaying the commercial nature of the entrance and enhancing its public character, bringing it closer to the people. The counter is assembled from asbestos-cement boards, old timber, and an old cabinet — materials that once belonged here, but put together in a new way to create a familiar yet different imprint of time.
入口正面的黑板报,是设计团队和影剧院老院长共同创作的作品。我们邀请了老院长回到曾经工作过的地方,将自己曾经画过的黑板报再次呈现在这里,再加以润色,为江陵在地文化续写新的篇章。而老旧放映机内换下来的若干反光灯罩,则被我们改造成了具有东方气息的花钵,让入口充满生机的同时,又藏有了一丝神秘的东方意境。
The blackboard wall at the entrance was a collaboration between the design team and the cinema’s former manager. We invited him back to his old workplace to recreate the blackboard drawings he used to make, then added some finishing touches — a new chapter in Jiangling’s local culture. The old projector lens covers were transformed into flower pots with an Eastern flair, bringing life to the entrance while holding a subtle, mysterious Oriental mood.
第二幕 — 时空(一层大厅)
Act II: Time and Space (Ground floor hall)
穿过前厅,空间豁然开朗,点餐台上方,拥有极强剧场感的吊灯阵列,以当代的双曲面诠释着古早的氛围,让人们产生热闹非凡的画面印象,在白天吸引街上的行人,晚上则像一轮发光的月亮,照亮整个大厅。老影剧院的大厅被完整保留,单双号入口标识还在,墙上的陈旧标语还在,看台下方两根用炮管做的柱子承载了军工记忆,屋顶的结构材料完全保留,那些曾经熟悉的旧时光一尘不变的呈现在眼前。
Pass through the lobby, and the space opens up. Above the ordering counter, a chandelier array with a strong theatrical feel — contemporary double-curved forms interpreting an old-time atmosphere — creates a lively impression, attracting passers-by during the day and lighting up the hall like a glowing moon at night. The old cinema hall is kept intact: the even/odd-number entrance signs are still there, the faded slogans on the walls are still there, the columns made from artillery barrels under the bleachers carry the memory of military industry, and the roof structure materials are completely preserved. Those familiar scenes remain unchanged.
取餐档口用了竹篱笆、木瓦和竹子相互搭接,手写菜单的黑板让人想起旧时的板报。新增的材料融入历史的建筑,既不跳脱,也不刻意,悄悄的就藏了进去。新与旧,硬与软,现代与传统,就这样安静地并置在一起。
The food pickup counter is built with bamboo fences, wood shingles, and bamboo poles. The handwritten menu blackboard recalls old-style bulletin boards. New materials integrate into the historic building — neither jumping out nor being forced — quietly hiding themselves. Old and new, hard and soft, modern and tradition coexist silently.
在大厅两侧,结合动线新增钢结构楼梯与平台,让剧场空间从过去的前后关系,转变为了围合关系,新增平台的标高连接了上下两层看台,削弱了二层的优越感,让空间更加亲民,氛围更加轻松。棕色的钢结构内部嵌入老木头,让新增的元素既现代又不突兀,符合整体老茶馆的氛围,又与其他的茶馆有所区别。
On both sides of the hall, new steel staircases and platforms are added along the circulation routes, transforming the theatre’s original front-to-back relationship into an embracing one. The platforms connect the upper and lower bleachers, reducing the sense of superiority of the second floor, making the space more approachable and the atmosphere more relaxed. Brown steel structures with old timber embedded inside make the new elements contemporary yet unobtrusive, fitting the overall old-teahouse vibe while standing out from other tea houses.

大厅正前方,荧幕被暗红色幕布包围,是舞台的焦点,也是空间的情绪。平台上的栏杆采用半墙形式,围合出类似剧院侧厢房的视角,既有安全感,又不影响视线。站在上面看楼下的人潮,像在看一出正在上演的市井剧。
At the front of the hall, the screen is framed by dark red curtains — the focal point of the stage and the emotion of the space. The platform railings are half-walls, creating a perspective similar to the side boxes of a theatre — safe without blocking views. Standing there watching the crowd downstairs is like watching a street play unfolding.
墙面保留了原有的斑驳痕迹,涂料层层剥落,露出不同年代的底色。那不是“做旧”,是真的旧。光线从窗户斜射进来,照在墙面上,像一张褪色的老照片,不刺眼,但耐看。
The walls retain their original mottled traces, with layers of peeling paint revealing different eras of colour underneath. This is not “faux aging” — it is genuine age. Light slants in through the windows, falling on the walls like a faded old photograph — not dazzling, but worth a long look.
第三幕 — 影剧院(二层看台)
Act III: Cinema (First floor bleachers)
下午四点,阳光从西边的窗户斜斜打进来,刚好落在一楼的榆木桌上。光是一道一道的,带着窗格的影子。坐在那里喝茶的人,会被光笼罩半身,像是被舞台的追光特意选中。那是这个老剧场一天里最温柔的时刻。
At 4 p.m., sunlight slants in from the west window, falling precisely on the elm wood table on the first floor. The light comes in streaks, carrying the shadow of the window frame. The person sitting there is half-illuminated, as if deliberately chosen by a stage spotlight. This is the most gentle moment of the old theatre’s day.
将原始阶梯式座位的三阶合并为一层木制台地,形成层层退台的茶摊空间,每一层的座位都可以看到正面的舞台,如同曾经的影剧院一样。保留一部分原影剧院的老座位,让顾客可以找回曾经的回忆。将水泥台阶与地面局部刷上红色油漆,仿佛红地毯一般营造电影院的场所氛围。在看台背后新增棋牌室和卫生间,满足功能需求。
We merged three original stepped rows of seats into one wooden terrace, creating a stepped tea space where every level has a view of the stage — just like the old cinema. We retained a section of the original cinema seats so that customers can recall the past. The concrete steps and floor were partially painted red, like a red carpet, evoking a cinematic atmosphere. Behind the bleachers, we added new mahjong rooms and restrooms to meet functional needs.



三层是原影剧院的放映室,顶面是若干半圆形的绿色拱顶。保留斑驳的漆面,用灯光把它洗亮,让它成为整个空间的视觉制高点,其余空间暂时保留原状,为未来的展陈预留可能性。
The third floor was the original cinema’s projection room, with a vaulted green ceiling of several semicircles. We kept the mottled paint, washing it with light to make it a visual focal point at the highest level of the space. The rest of the area is left untouched for possible future exhibitions.


关于改造Thoughts on Renovation
留比拆,难得多Keeping is harder than demolishing
在城市更新中,拆除重建往往是更简单的,更迎合各方“野心”的动作。保留现状却要面对很多具体问题。结构是否安全,材料能否继续使用,原有的空间怎么适应新的功能,这些都需要逐一判断。我们坚持把”留”作为出发点,更多是出于对时间的敬畏,我们坚信光阴的痕迹是比设计师在短短几周内的“灵机一动”更有价值的东西。
In urban regeneration, demolition and rebuilding is often the easier path, catering to various ambitions. Retaining the existing condition means facing many specific issues: Is the structure safe? Can the materials be reused? How does the old space adapt to new functions? Each requires careful judgment. We insist on keeping as a starting point, out of respect for time. We believe the marks of time are more valuable than any “flash of inspiration” a designer might have in a few weeks.
不要修旧如旧
Do not restore to look old
在设计过程中,我们被反复问到一个问题:“这个地方的旧材料很好,但是年久失修,是否需要按照旧的样子重新做一遍”。毫无例外的,我们选择了不要修旧如旧。旧的部分保留旧的痕迹,新的部分呈现新的做法,两者之间不必刻意掩饰差别。否则便模糊了场所的真实性。我们更愿意诚实地处理时间关系,这比制造一个统一的假象更有意义。
We were asked repeatedly: “The old materials are beautiful but dilapidated — should we redo them to look old?” Our answer was always no. Keep the old as old, and present the new as new. There is no need to deliberately conceal the difference. Otherwise, the authenticity of the place is blurred. We prefer to honestly address the relationship of time — far more meaningful than creating a false unity.
最好的设计,是让使用者继续写故事
The best design lets users continue the story
我们的观点是,在当下的时代,设计师应更多的从“指导者”转型成为“共创者”。一个项目交付的时候,设计其实只完成了一半。剩下的一半,要靠这个空间的使用者慢慢补齐。因此我们在做方案的时候会有意识地留出一些没有定义的部分,让使用者有调整的余地。空间用久了会有生活的痕迹,这种痕迹比设计本身更重要。
In today’s world, we believe designers should shift from being “instructors” to “co-creators”. When a project is delivered, the design is only half finished. The other half is slowly filled by those who use the space. That is why we consciously leave some undefined areas for users to adjust. Over time, the space acquires the marks of life — and those marks are more important than the design itself.
江陵茶馆,不是一个被设计的“作品”,而是一个被续上的“日常”。
Jiangling Teahouse is not a “work” designed from scratch, but a “daily life” that has been continued.
它让时间的一半停了下来——那些红砖墙、旧标语、老物件,替我们留住了最美好的岁月。另一半,还在继续生长——新的茶客、新的演出、新的对话,每天都在发生。
It lets half of time stand still — the red brick walls, old slogans, and vintage objects keep the best years for us. The other half continues to grow — new tea drinkers, new performances, new conversations happen every day.
如果你来,可以找个角落坐下,听听隔壁桌的老工人讲当年的故事,看看墙上模糊的字迹,喝一杯热茶。
If you come, find a corner to sit, listen to an old worker at the next table tell stories of the past, look at the faded handwriting on the wall, and drink a cup of hot tea.
这里的每一寸,都有人认真对待过。
Every inch of this place has been treated with care.
